How the Built to Run Process Works: From First Call to Franchise Match

One of the most common questions we hear from investors who find Built to Run is: what actually happens when I reach out? The process of matching investors with franchise operating partners is not something most people have encountered before. This post walks through exactly how it works — step by step — so you can decide whether it makes sense to start a conversation.

Step 1: The Discovery Call

Every relationship starts with a 30-minute discovery call. This is not a sales pitch. It is a two-way conversation where we learn about your situation — your professional background, your investment capacity, your timeline, your geographic market, and what you are hoping to build — and you learn whether the Built to Run model is a fit for your goals.

We ask direct questions and give direct answers. If the model is not right for your situation, we will tell you that on the first call rather than waste your time moving forward.

Step 2: Investor Profile Review

If the discovery call indicates a potential fit, we ask you to complete an investor profile. This covers your financial qualifications in more detail, your background and areas of experience, your preferences around industry and geography, and your goals for the business — income, equity growth, eventual sale, or some combination.

This profile is not a credit application. It is a tool that helps us understand where you fit best and what kind of operating partner would be the right match for you.

Step 3: Franchise and Industry Alignment

Based on your profile, we help identify the franchise industries and specific concepts that align with your investment capacity, geographic market, and ownership goals. This is where our knowledge of the franchise landscape comes in — we are not tied to a specific set of brands, and we do not receive placement fees from franchisors that would create bias in our recommendations.

We present options honestly. Some concepts will be better fits than others for a semi-absentee structure, and we will explain why.

Step 4: Operating Partner Matching

This is the step that separates Built to Run from a traditional franchise consultant. Once a franchise direction is identified, we work to identify and vet operating partner candidates who match the opportunity. We look for operational experience relevant to the industry, a track record of managing teams and driving results, financial literacy and accountability, and genuine motivation to build equity — not just earn a salary.

The operating partner needs to be the right fit for the business, the market, and the investor. We take this step seriously because a mismatched operating partner is the single biggest risk in this model.

Step 5: Structure and Agreement

Once an investor and operating partner are aligned, we help structure the ownership arrangement. This includes how compensation and equity are handled, what the reporting and communication cadence looks like, what decision-making authority each party holds, and how the relationship evolves over time — including any buyout or equity conversion provisions.

We strongly recommend both parties work with their own legal counsel to formalize the partnership agreement. We can help frame the conversation, but we are not attorneys and do not provide legal advice.

Step 6: Franchise Application and Approval

With the structure defined and the parties aligned, the investor moves forward with the franchise application process. This involves submitting the franchisor's application, completing their discovery process, reviewing the Franchise Disclosure Document with qualified counsel, and receiving franchisor approval.

We support you through this process and help you prepare for validation calls with existing franchisees — one of the most valuable parts of franchise due diligence.

What This Process Is Not

Built to Run is not a franchise broker that earns commissions by placing investors in specific brands. We are not a staffing agency that fills positions. And we are not a passive matchmaking service that connects you with a name and steps away.

We are involved in structuring the relationship, ensuring alignment, and helping both the investor and the operating partner start the business with clarity and the right foundation.

Who This Process Works For

Our process works best for investors who are serious about building a business — not just exploring options casually — have the financial qualifications to move forward with a franchise investment, are open to a structured operating partnership rather than a traditional hire-a-manager approach, and are willing to commit the time required to do the discovery process properly.

If you are ready to understand whether this process is right for your situation, schedule a free discovery call with the Built to Run team. The first conversation costs you nothing and will give you a clear picture of whether this is the right next step.
